How to switch from AliExpress to a dropshipping agent

A practical guide to moving your Shopify store from AliExpress to a private dropshipping agent in China. When to switch and how to test one.

Most Shopify stores start on AliExpress, and that is the right decision. It costs nothing, commits you to nothing, and lets you test twenty products in a month to find the one that sells.

The problem is that the thing which makes AliExpress good for testing (no relationship, no commitment, no responsibility on either side) is exactly what makes it awkward once you have real orders every day.

First, should you actually switch?

Be honest about where you are. Switching supplier takes effort, and doing it too early costs you time you should be spending on marketing. In short, stay on a marketplace while you are still testing many products at low volume, and start looking for an agent once one or two products have steady daily orders and refunds or inconsistent quality begin eating your margin.

What an agent actually changes

It helps to be specific, because “get an agent” is often sold as a magic upgrade and it is not.

What genuinely changes:

  • One company is responsible for sourcing, inspection, packing, branding and shipping across every product
  • Units are inspected before dispatch rather than shipped straight from a seller’s shelf
  • Branding is standard rather than negotiated per seller
  • Routing decisions are applied consistently rather than left to whichever seller you bought from
  • You have one person to contact when something goes wrong

What does not automatically change:

  • Your product is still made in the same factories. An agent is not a quality upgrade by itself. They have to actually inspect things
  • Shipping still crosses the same borders and clears the same customs
  • A bad product remains a bad product. A good agent will tell you so; they cannot fix it

What you give up:

  • Marketplace buyer protection. You are relying on the relationship, which is why choosing carefully matters
  • The ability to walk away instantly with no conversation

The questions to ask before you commit

Ask every agent the same questions on pricing, quality control, shipping and the relationship, then compare the answers side by side. The answers matter less than whether they are specific.

How to test an agent properly

Never move your whole store at once. Test in this order.

Step 1. Get quotes on products you already sell

Send the same product list to two or three agents. You are comparing three things. The price, how fast they reply, and whether they flag anything about the products. An agent who quotes everything cheerfully without comment has not looked at your products properly.

Step 2. Order a sample

Pay for a sample from your shortlist. You are checking:

  • Is the product the same as what you currently sell, or a cheaper lookalike?
  • How was it packed?
  • How long did it actually take, against what they told you?
  • How did they communicate while it was in transit?

That last point matters more than people expect. How an agent handles a simple sample shipment is a preview of how they will handle a problem order.

Step 3. Move one product

Pick one product with steady volume, but not your best seller, and move only that one. Run it for two to four weeks and watch your refund rate, your delivery complaints and your own admin time.

Step 4. Move the rest

Once one product has run cleanly for a month, move the others. Keep your marketplace sourcing available as a fallback until you are confident.

How to move without breaking your store

A few practical things that cause avoidable problems:

Do not cancel your old supplier arrangement first. Run both in parallel until the new one has proven itself on real orders.

Watch out for in-flight orders. Orders already placed with your old supplier are still their responsibility. Keep tracking them separately until they all land.

Update your shipping policy page. If your delivery times change, your store should say so before your customers find out the hard way.

Tell your customer service process about it. If you use a VA or a helpdesk, they need to know which orders go where during the transition.

Plan around Chinese New Year. Factories and warehouses in China close for roughly two weeks, and the backlog before and after it is significant. Do not schedule a supplier switch into that window.

Red flags worth walking away from

A realistic timeline

Send products, receive quotes 1–2 days
Compare and shortlist 2–3 days
Order and receive sample 1–2 weeks
Move first product, monitor 2–4 weeks
Move remaining products 1 week

So roughly four to eight weeks from first inquiry to fully switched, if you do it properly. Anyone promising you can switch on Monday is not describing a careful process.

The short version

Switch when your refund rate starts to hurt, not when a YouTube video tells you to. Ask specific questions and judge the specificity of the answers rather than the enthusiasm. Always order a sample. Move one product first. Keep your old arrangement alive until the new one has earned the work.

And be genuinely willing to conclude that you should stay where you are for now. That is a valid outcome of this process, not a failure of it.
